The five stages

Each stage represents a distinct level of AI capability. Most organizations move through them sequentially.

Stage 1

AI-Unaware

No AI tools in use. Decisions are driven by experience and spreadsheets. No internal champion for AI. The team is aware AI exists but has not connected it to a specific business problem.

Awareness and urgency. No one has made the case internally for why AI matters now.

Stage 2

AI-Experimenting

Teams are using ChatGPT informally. A few AI tools are in the stack, like Copilot or Grammarly. There is no strategic direction. Experiments are happening in silos with no coordination.

What is blocking the next stage

No clear ROI or business case. AI is a curiosity, not a priority.

Stage 3

AI-Implementing

First AI projects are underway. At least one workflow has been automated. An executive sponsor is engaged. ROI is being tracked. The organization is learning what it takes to deploy AI in production.

What is blocking the next stage

Integration complexity and change management. The technical work is done but adoption takes longer than expected.

Stage 4

AI-Scaling

Multiple AI systems are running in production. AI is factored into hiring and budgeting. Org-wide training is in place. Vendors are assessed through an AI lens. The organization is building real AI competency.

Stage 5

AI-Native

AI is embedded in every core process. The organization runs proprietary models or fine-tuned systems. Competitive advantage is built on AI capability. A continuous improvement cycle is running.
