The Dooder AI Maturity Model
Five Stages ofBusiness AI Adoption
Most companies are stuck between Stage 2 and Stage 3. Knowing your stage is the first step to moving forward.
The five stages
Each stage represents a distinct level of AI capability. Most organizations move through them sequentially.
AI-Unaware
No AI tools in use. Decisions are driven by experience and spreadsheets. No internal champion for AI. The team is aware AI exists but has not connected it to a specific business problem.
Signs you are here
- No AI tools in the tech stack
- All forecasting and analysis done in Excel
- No budget allocated for AI exploration
- Leadership has not prioritized AI
What is blocking the next stage
Awareness and urgency. No one has made the case internally for why AI matters now.
AI-Experimenting
Teams are using ChatGPT informally. A few AI tools are in the stack, like Copilot or Grammarly. There is no strategic direction. Experiments are happening in silos with no coordination.
Signs you are here
- Individuals using ChatGPT for personal productivity
- One or two AI tools adopted without a formal process
- No executive sponsor for AI
- No defined success metric for any AI initiative
What is blocking the next stage
No clear ROI or business case. AI is a curiosity, not a priority.
AI-Implementing
First AI projects are underway. At least one workflow has been automated. An executive sponsor is engaged. ROI is being tracked. The organization is learning what it takes to deploy AI in production.
Signs you are here
- At least one workflow automated end-to-end
- Executive sponsor championing AI investment
- ROI tracked on at least one project
- IT and operations teams working together on AI
What is blocking the next stage
Integration complexity and change management. The technical work is done but adoption takes longer than expected.
AI-Scaling
Multiple AI systems are running in production. AI is factored into hiring and budgeting. Org-wide training is in place. Vendors are assessed through an AI lens. The organization is building real AI competency.
Signs you are here
- Multiple AI workflows running in production simultaneously
- AI included in department budgets and headcount planning
- Org-wide AI literacy training program exists
- Vendor evaluations include AI capability assessments
What is blocking the next stage
Data governance and technical debt. Scaling AI exposes underlying data quality problems and fragmented systems.
AI-Native
AI is embedded in every core process. The organization runs proprietary models or fine-tuned systems. Competitive advantage is built on AI capability. A continuous improvement cycle is running.
Signs you are here
- AI embedded in every core business process
- Proprietary or fine-tuned models in production
- AI capability is a documented competitive advantage
- Continuous monitoring and improvement cycle in place
What is blocking the next stage
Talent retention and model drift. At this stage, the challenge is keeping the team and keeping the models accurate.
Where Dooder works best
We do our best work with organizations in Stages 2 through 4.
Stage 2
AI-Experimenting
We build the business case, identify the highest-ROI workflow, and deliver the first production AI system.
Stage 3
AI-Implementing
We expand from one workflow to several, build the integration layer, and support adoption across the team.
Stage 4
AI-Scaling
We build the data infrastructure, governance framework, and training programs that let AI scale across the organization.
Stage 1
AI-Unaware
Organizations at Stage 1 benefit most from education before implementation. We offer a no-cost AI briefing to help leadership understand where to start.
Stage 5
AI-Native
Organizations at Stage 5 need internal AI teams and research partnerships, not consultants. We are not the right fit and will tell you that directly.
How we assess your stage
The AI Competitive Audit is our diagnostic tool. In 45 minutes, we review your current AI stack, your most manual workflows, your data infrastructure, and your team's AI literacy.
You leave the session knowing your stage, the specific workflows worth automating first, and a rough scope and investment estimate for your first project.
See AI adoption by industry
Each industry has different workflows, different data challenges, and different ROI timelines. See what AI adoption looks like in your sector.
